Missing Amazon's Q4 Inventory Deadlines? Your Holiday Season Isn't Over
Amazon's Black Friday inventory deadlines are days away: October 14 for AWD shipments, October 21 for FBA shipments with minimal splits, and October 28 for Amazon-optimized splits. Peak fulfillment fees kick in October 15. If your inventory isn't going to make it, here's what actually happens, and the triage plan.
First, understand what the deadline is. These are arrival dates for Prime-badge eligibility during Black Friday week, not a hard stop on receiving. Amazon keeps checking in inventory after the deadlines. What changes is timing: fulfillment centers prioritize receiving in September and October, then shift to processing customer orders in November and December. Late inventory still gets in. It just may not be positioned for the event, and check-in can slow.
So here is the triage plan, in order:
Check your split setting. Amazon says most sellers use Amazon-optimized shipment splits, which means your real deadline is October 28, not the 21st. Confirm which option your shipment uses in Seller Central before you panic.
Use AWD as a buffer. With auto-replenishment enabled, products are considered in stock and buyable as soon as AWD receives them, and Amazon drip-feeds your FBA stock from there, bypassing FBA restock limits entirely. Sellers who enrolled in AWD in Q4 2025 shipped 13% more units with over 30% fewer out-of-stock days, according to Amazon. Enable auto-replenishment and you keep paying the off-peak monthly storage rate through October 31.
Ship it anyway. Inventory that arrives November 1 still sells through December. The deadline governs event eligibility, not your whole Q4. Late FBA inventory beats no FBA inventory.
Stand up your MFN backup. If FBA stock runs dry mid-December, a merchant-fulfilled offer keeps the listing alive. No Prime badge, but buyable beats suppressed.
Bid for space. Capacity Manager lets you request additional FBA capacity during peak. Check it before you assume you're capped.
One more thing to model before you act: every unit that ships on or after October 15 carries peak fulfillment fees through January 14, plus the 3.5% fuel and logistics surcharge on top. Run your replenishment math with peak fees included. A restock that made sense in September can look different in November.
The sellers who win Q4 aren't the ones with perfect inbound timing. They're the ones with a buffer, a backup offer, and unit economics modeled for peak fees.
